Every software vendor now calls their product an agent. The word has been stretched to meaninglessness, yet the distinction behind it really matters for your budget and your risk.
The simple distinction
A chatbot answers. You ask, it replies, and any action is yours to take.
An AI agent acts. Given a goal, it plans steps, uses tools such as your CRM or ERP, checks results and continues until the job is done or it needs help.
A worked example
A customer asks for a refund on a damaged order.
A chatbot explains the refund policy and links to a form.
An agent looks up the order, checks it is inside the return window, reads the photo, issues the refund under an agreed limit, updates the ticket, and escalates anything over the limit to a person.
When a chatbot is enough
- People mostly need information, not action
- Questions are repetitive and answers exist in documents
- You want a low-risk first project
Many teams should start here. A cited knowledge assistant delivers value fast, and teaches you plenty about your data.
When you need an agent
- The work spans several systems
- Steps depend on what earlier steps found
- The volume makes human handling expensive
- The rules are clear enough to check
The price of autonomy
Agents add risks that chatbots do not have. A wrong answer is embarrassing, but a wrong action can cost money. So production agents need:
- Least privilege. Each agent gets only the tools it needs.
- Approval gates. People sign off on high-impact actions.
- Spending and rate limits. Bugs in loops can get expensive quickly.
- Full traces. Every decision and tool call is logged.
- Evaluation. Test whole tasks, not just single responses.
- Injection defence. Treat emails, documents and web pages as untrusted input, since they can contain instructions aimed at your agent.
A sensible path
Start with assist, where AI drafts and a person approves. Move to supervised autonomy on low-risk cases once the data shows it is safe. Widen from there. Autonomy should be earned with evidence.
